Why I Stopped Playing HVAC Expert: A Procurement Boundary Lesson

I'm going to say something that might ruffle some feathers in the procurement world: We do ourselves—and our companies—a real disservice when we pretend to know everything about every product we buy.

I manage procurement for a 120-person engineering firm. That means I handle everything from office supplies to facilities maintenance parts. And for the first two years, I tried to be the expert on all of it. Danfoss thermostats, valves, you name it—I thought I needed to know it all to do my job well.

I was wrong.

The Danfoss 013G8044 Straight Valve That Humble Me

Back in 2023, our building's heating system needed new radiator valves. Our facilities manager told me we needed Danfoss 013G8044 straight valves—16 of them. Simple enough, right? I found a supplier online, compared prices, and placed the order.

What I didn't know: those valves come in different presetting configurations. I ordered the standard version when our system needed the preset version. The supplier shipped what I ordered. Our facilities guy installed what I ordered. Two weeks later, half the radiators were running hot, half were cold, and the building manager was fielding complaints from three departments.

I said "straight valve." They heard "standard configuration." Result: $1,800 in replacement parts, two days of contractor time, and a very awkward email thread explaining why our heating bills spiked for a month.

The lesson wasn't that I should've known the difference between presetting configurations. The lesson was that I should've asked someone who did.

Old-Style Danfoss Thermostats and the Compatibility Trap

Here's another one. Last winter, we needed to replace thermostats in our older wing—the part of the building that was constructed in the 1990s. Our system runs on old-style Danfoss thermostats, the kind that are mechanical and built like tanks.

I figured I'd just order the modern equivalent. Newer is better, right? More efficient, more features.

Wrong.

Modern thermostats use different voltage signals. They're designed for systems that can handle digital controls. Our old wiring? Not compatible. We ended up returning $900 worth of thermostats and scrambling to find refurbished old-style units that would actually work with our existing infrastructure.

People assume that newer products are always compatible with older systems—that manufacturers design backward compatibility into everything. The reality is that compatibility depends entirely on the specific system architecture, and the only way to know for sure is to ask someone who works with these systems every day.

The Counterintuitive Math of Admitting You Don't Know

I used to think that asking for help made me look incompetent. So I'd spend hours researching specifications, reading manuals, comparing part numbers—trying to sound like an expert when I talked to suppliers.

Here's what actually happened: I wasted time, made avoidable mistakes, and cost my company money.

Then I started doing the opposite. I started telling suppliers upfront: "I don't know the technical details here. I need you to walk me through it."

The good suppliers—the ones worth working with—didn't treat me like an idiot. They appreciated the honesty. One Danfoss distributor told me: "I'd rather spend 20 minutes on the phone with you before the order than two hours processing a return after it."

That's the thing about specialists. They want to help you get it right. A good supplier knows that a customer who trusts them enough to admit what they don't know is a customer who'll come back.

What I Do Now Instead

I've stopped trying to be the technical expert on every product we buy. Instead, I've built a network of specialists I can call for the things I don't know:

  • HVAC and heating systems: Our facilities manager and a local Danfoss distributor who actually knows the product line
  • Electrical: A licensed electrician who's on retainer for consultations
  • Plumbing: Same deal—a plumber we've worked with for years who answers my questions without charging me for every phone call

Does this cost more upfront? Sometimes. Does it save money overall? Absolutely. Last year, our maintenance-related rework costs dropped by 60% compared to the year before.

The math is simple: mistakes are expensive. Ask for help and get it right the first time.

"But Shouldn't Procurement Know the Products?"

I can hear the objection already: Isn't it your job to understand what you're buying?

Yes—and no. My job is to understand the procurement process: negotiating pricing, managing vendor relationships, ensuring we're getting what we need at a fair price. My job is not to understand the technical specifications of every product category we purchase. That's why specialists exist.

The vendors who say "we do everything" are the ones I trust least. The ones who say "we specialize in X, and for Y you should talk to someone else" are the ones I trust most. That kind of honesty tells me they know their limits—and I know I can rely on what they tell me.

The Bottom Line

If you're in procurement and feeling overwhelmed by the technical details of what you're buying, here's my advice: Stop trying to be the expert. Start finding the experts.

Your job isn't to know everything. Your job is to know who does—and to build relationships with vendors and internal colleagues who can fill in the gaps. The professionals who admit what they don't know are the ones who get trusted with more responsibility, not less.

Especially when the alternative is explaining to your building manager why half the radiators don't work because you didn't ask a simple question before placing an order.
